History matters — it shows what has been migrated in and out.
Licenses/subscription + hosting + integrations + internal support headcount attributable to it. A range is fine.

What works

Every ERP has strengths. The next one needs to keep them.

Specific modules or capabilities — e.g. “the pricing engine for large blanket orders”, “the EDI mapping for our top 3 customers”.
Naming them now means they're in scope from day one, not surprises in month five.

What hurts today

Where the ERP fails today is where the new one — and the AI layer — earn their ROI.

Look for shadow IT: the more spreadsheets, side databases, and manual reports the team maintains, the more the current ERP is quietly costing you. That's usually where AI has the fastest payback.
For each: who feels it, how often, and what it costs (time, errors, customer complaints, missed shipments).
Excel files, Access databases, SharePoint sites, side portals, macros, extra headcount. Be honest — this is where the money is.

Integrations & external systems

Every ERP proposal lives or dies on integrations. We need the full picture.

EDI (which VANs, which customers), customer portals you push to or pull from, supplier portals, WMS, TMS, carriers, e-commerce (theindustrialdepot.com), CAD, quality systems, HRIS, banking, tax. Direction of data flow matters.
Custom middleware, brittle SFTP jobs, integrations only one person understands.
Sensor vendor(s), gateways, backend, and whether the ERP acts on the signal or a human still touches it.

Data & security

Data posture

This section decides which vendors are allowed in the shortlist.

US-only, on-prem, private VPC, specific cloud region. Any hard requirements from customers (defense, automotive tier-1, medical)?
No training on your data, no offshore processing, SOC 2 / ISO 27001 required, DPA required, data retention limits.
This isn't a gotcha — it lets us bake the fix into the ERP scope rather than as a separate project.
